Multi-Site Logistics Operator Financial Infrastructure / Billing Automation From Four Days of Invoicing to One Hour a Week Turned a complex, hundreds-of-line-items billing process into accurate, reviewable invoices with customer-ready SAP data and accounting integration. 4 days → 1 hourWeekly invoicing workload
4 days → 1 hourWeekly invoicing workload
~1 monthFrom concept to launch
100+Potential line items per invoice
01 / THE CHALLENGE

The Problem.

Outbound invoicing at a large logistics facility was dominated by manual verification of operational data. Although the site issued relatively few invoices, each could contain hundreds of line items. Customers also required structured CSV attachments for automated ingestion into their own SAP environments.

Compiling and checking billing information consumed four full workdays every week. The facility already had sufficiently clean, integrated operational records to make reliable automation possible.

02 / THE SOLUTION

The Work.

Built an automated outbound invoicing workflow on the facility's existing operating infrastructure, integrating it directly with QuickBooks.

Source-Data-Driven Invoicing

Generated complex invoices from the site's structured operational records rather than repeatedly re-entering and manually reconciling transaction details.

Customer-Compatible Exports

Automatically prepared the supporting CSV files needed for customer-side SAP processing and attached them to the corresponding digital invoices.

Human Approval Retained

Reorganized the workflow around reviewing and approving system-generated billing information rather than spending days assembling and validating each line item.

Iterative Refinement

Deployed the original system in approximately one month, then spent roughly two additional months resolving a small number of issues and refining reliability.

03 / THE RESULTS

The Impact.

  • Reduced approximately four full days of weekly invoicing work to around one hour each Friday morning.
  • Automated preparation of highly itemized invoices and customer-required SAP-compatible CSV attachments.
  • Reduced reliance on repetitive manual verification while retaining staff oversight of outbound invoices.
  • Established an extensible billing foundation that remained in use and supported further development.
04 / LASTING IMPACT

What Endured.

The continuing development team subsequently expanded the system to include storage billing and redirected the accounting integration from QuickBooks to NetSuite. Those enhancements were made after the original implementation and built upon its reliable operational-data foundation.

Industrial Packaging & Logistics Operator Regulatory Infrastructure / Compliance Automation Building a Self-Auditing Foreign-Trade Zone in Three Weeks Secured FTZ designation and activation, upgraded site security, and built self-enforcing compliance controls protecting a major customer relationship. ~21 daysFrom initiation to operational activation
~21 daysFrom initiation to operational activation
~50%Annual revenue at risk without FTZ activation
0 findingsAcross 2 formal CBP inspections
01 / THE CHALLENGE

The Problem.

Shifting U.S. tariff policy created substantial commercial uncertainty for a Canadian petrochemical manufacturer that accounted for roughly half the facility operator's annual revenue. Continuing the customer relationship required the operator to obtain Foreign-Trade Zone designation and activation for incoming Canadian railcar shipments.

The facility needed regulatory authorization, upgraded physical security, staff procedures, and reliable merchandise-accountability controls on an unusually compressed timeline, without disrupting active packaging and logistics operations.

02 / THE SOLUTION

The Work.

Led FTZ designation and activation in approximately 21 days, managing all meetings with U.S. Customs and Border Protection, upgrading physical security, and building the supporting compliance infrastructure.

Regulatory and Facility Readiness

Managed designation and activation, inspections, key-card access, identification badges, and related equipment and procedures.

Self-Auditing Compliance Logic

Designed a system within the site's existing Airtable infrastructure that checked lot and container compliance conditions daily, with automated exception emails identifying items requiring attention.

Release Controls Built into Operations

Integrated customs-status and documentation checks directly into familiar logistics interfaces. Noncompliant cargo containers could not be released through the system until required conditions were satisfied.

Audit-Ready Records

Created dedicated management interfaces giving inspectors and staff rapid access to the traceability and compliance information needed for regulatory reviews.

Automated Customer Documentation

Built customer-specific documentation workflows using Airtable and Zapier, supporting trader accounts and reducing the need for manual preparation.

03 / THE RESULTS

The Impact.

  • Achieved FTZ designation and operational activation in approximately three weeks.
  • Preserved the ability to continue servicing a customer representing roughly 50% of the company's annual revenue.
  • Supported subsequent expansion into additional petroleum trading accounts requiring FTZ capabilities.
  • Passed two formal CBP inspections with zero findings.
  • Operated without additional recurring FTZ software licensing costs by leveraging existing infrastructure.
04 / LASTING IMPACT

What Endured.

The initiative turned a regulatory requirement into a practical operating capability: daily exception monitoring, auditable records, and automatic safeguards at the point of container release. Tariff treatment depends on merchandise status and applicable customs rules; FTZ authorization is not a blanket exemption from all tariffs.

Industrial Packaging & Logistics Operator Industrial Operations / Enterprise Systems Rebuilding an Industrial Operation from the Ground Up Replaced paper-based logistics, disconnected workflows, and manual production records with an integrated operating platform still powering the facility. $1.88MAnnualized operating cost avoidance
$1.88MAnnualized operating cost avoidance
~4 monthsActive implementation
33%Reduction in office staffing
01 / THE CHALLENGE

The Problem.

An industrial petrochemical packaging facility relied on paper index cards for warehouse inventory, fragmented departmental workflows, and extensive manual data entry. Inventory visibility was limited, repetitive administrative processes consumed staff time, and avoidable errors had serious consequences for production quality.

Mislabeled product lots could require entire production runs to be debagged and repackaged, displacing revenue-generating work and extending railcar dwell times. In the worst cases, misidentified plastics could reach downstream customers and create significant contamination and liability exposure.

02 / THE SOLUTION

The Work.

Architected and implemented the site's core ERP and warehouse management infrastructure over approximately four months of active work, completed across a seven-to-eight-month rollout.

Enterprise-Wide WMS

Replaced physical inventory index cards with centralized, continuously updated records supporting every office department, the logistics operation, and management reporting.

Automated Production Identification

Used OCR to capture customer-provided lot numbers, associate them with specific railcars, and feed that information into production-line workflows, removing a major manual transcription risk.

High-Frequency Workflow Automation

Redesigned staff interfaces and streamlined actions repeated dozens of times each day, reducing friction across routine bookings, logistics, inventory, and administrative processes.

Customer Self-Service

Exposed carefully filtered interfaces backed by live operational records so customers could check inventory balances, bag and pallet counts, and container-shipment status without contacting office personnel.

Connected Rail-Yard Visualization

Designed an interactive rail-yard interface developed by an external software team, with bidirectional updates between visual railcar positions and the operational database.

03 / THE RESULTS

The Impact.

  • An estimated $1.88 million in annualized cost avoidance across multiple operating initiatives, substantially enabled by the new systems infrastructure.
  • Approximately 33% reduction in office staffing through combined process improvements and automation.
  • Greater inventory accuracy, visibility, and day-to-day logistics efficiency, alongside reduced exposure to costly labeling errors.
  • An operational foundation that continues to support additional modules and AI-assisted quality-control tools after the original transformation.
04 / LASTING IMPACT

What Endured.

The system remained the operating backbone of the facility through subsequent organizational changes. Later enhancements, including AI-assisted inspection of packaging imagery, demonstrate the durability of the data architecture. These later additions were implemented by the continuing team after the initial transformation.

Construction Technology Venture Corporate Formation / Operational Transformation Building a Construction Business From the Ground Up Established a new corporation around previously fragmented IP and founder interests, built its governance and ownership infrastructure, and helped cut component fabrication lead time from eight weeks to three. 8 → 3 weeksComponent fabrication lead time
8 → 3 weeksComponent fabrication lead time for a representative 1,800-square-foot home
$1.3M+Company funding raised cumulatively, including after the engagement
01 / THE CHALLENGE

The Problem.

The foundations of the business existed before the company did. Construction technologies, proprietary production methods, and operating know-how were scattered across multiple entities, with much of the potential intellectual property neither formally identified nor documented. Founders held competing views about ownership and value, complicating the effort to bring those assets into a single corporation.

Building a viable company also required decisions about board governance, employee ownership, and outside financing. At the same time, the manufacturing operation needed more efficient coordination between CAD-based production information and fabrication workflows. Producing components for a representative 1,800-square-foot home took approximately eight weeks.

02 / THE SOLUTION

The Work.

Helped transform a collection of founder-led activities, assets, and processes into a newly formed corporation with an initial governance framework, documented intellectual property rights, an employee ownership program, and a more efficient production operation. The work combined founder negotiations, legal coordination, financial and organizational design, and hands-on manufacturing improvements.

Forming the Corporation

Guided the founders through establishing a new corporate entity. Worked through contentious ownership and governance questions, coordinated with outside counsel, and helped establish the corporation's initial board structure.

Documenting and Consolidating IP

Examined previously undocumented technologies, construction methods, and operating know-how to identify potentially protectable assets and rights. Worked with outside counsel and executed IP assignment agreements to formalize identified rights within the new corporation.

Implementing Employee Ownership

Designed and secured formal approval for a 20% employee equity pool for long-tenured contributors. Oversaw execution of employee equity agreements.

Improving Manufacturing Execution

Led improvements to CAD-to-fabrication systems and associated manufacturing workflows, focusing on how production information moved into fabrication and how repeatable work could be completed more efficiently.

In parallel, helped put the corporate and ownership documentation in place to support the new company's initial outside debt financing.

03 / THE RESULTS

The Impact.

  • Established a new corporation with initial board governance and executed IP assignment agreements documenting rights identified across predecessor entities.
  • Moved employee ownership from concept to implementation: a formally approved 20% equity pool with signed employee agreements.
  • Reduced component fabrication time for a representative 1,800-square-foot home from approximately eight weeks to three, a 62.5% improvement in lead time. Results varied by project; the measure excludes design, engineering, transportation, and on-site assembly.
  • Established the corporate vehicle and supporting structure used for initial outside financing. The company ultimately raised more than $1.3 million cumulatively, including financing outside the period of the work described here.
04 / LASTING IMPACT

What Changed.

Instead of isolated assets, unresolved ownership questions, and disconnected workflows, the business had a newly formed corporation, documented agreements for identified IP rights, an initial governance structure, executed employee equity arrangements, and a materially faster component-fabrication process. The case illustrates the breadth of work required to establish both the corporate foundation and the operating capability of an emerging business. The fabrication improvement reflects combined operational changes, not any single intervention.

~24×Weekly revenue increase, from approximately $1.6K to $38K
$1.98MPeak annualized revenue run rate, extrapolated from weekly sales
$2M+Equity and non-dilutive capital secured alongside the founder
01 / THE CHALLENGE

The Problem.

An emerging controlled-environment agriculture business was transitioning from experimental production toward commercial operations. Developing a novel cultivation model was only part of the challenge: the company also needed reliable financial information, integrated operating systems, and repeatable processes to support customer demand and investment.

Winning a major commercial customer materially increased weekly revenue and the demands placed on the business. The operating infrastructure needed to accommodate that expansion while giving leadership clearer visibility into cash flow, staffing, performance, and capital requirements.

02 / THE SOLUTION

The Work.

Led core business operations and worked alongside the founder to build the financial, technology, and organizational infrastructure behind commercialization. The engagement combined hands-on operating management with systems design, capital planning, and company-wide process development.

Integrated Operating Systems

Designed and implemented a custom ERP platform to connect core business workflows, internal tools, and customer relationship management data. Improved the consistency and accessibility of operating information as commercial complexity increased.

Financial Operations and FP&A

Managed accounts payable, accounts receivable, payroll, profit-and-loss reporting, and cash flow. Built forward-looking financial models to inform capital allocation, runway planning, and day-to-day operating decisions.

Capital Strategy and Fundraising

Partnered with the founder to develop financial materials and support investor engagement, securing more than $2 million in combined equity investment and non-dilutive funding from private investors and state agencies.

Organizational Infrastructure

Developed employee onboarding processes, healthcare arrangements, operating procedures, performance reporting, and incentive structures. Supported the financial and administrative requirements of more than 40 employees and contractors.

03 / THE RESULTS

The Impact.

  • Weekly revenue grew from approximately $1,600 to $38,000 following the acquisition of a major commercial customer, representing nearly 24-fold growth.
  • At that weekly revenue level, the annualized run rate approached $2 million. This is a 52-week extrapolation, not a claim of realized annual sales.
  • Secured more than $2 million in dilutive and non-dilutive capital in partnership with the founder.
  • Implemented integrated operating and financial systems and established repeatable administrative processes supporting an organization of more than 40 employees and contractors.
04 / LASTING IMPACT

What Changed.

The business developed a more structured operating foundation as it moved into commercial-scale activity: integrated records, forward-looking financial management, clearer organizational processes, and supporting capital. The revenue inflection followed a major customer win; the operating work addressed the infrastructure required to manage a more complex business.

03 / THE RESULTS

The Impact.

  • Delivered a rebuilt Form C questionnaire and document assembly platform to address material technical and usability deficiencies.
  • Delivered a cohesive, platform-wide user interface redesign, from component-library selection through detailed interface specifications.
  • Expanded the product portfolio through customer-supported development.
  • Supported onboarding and integration for crowdfunding intermediaries, with established platform clients routing their issuers’ Reg CF offerings through the system.
  • Supported recurring issuer reporting through the platform’s Regulation CF compliance workflows.

Historical platform metrics cover January 2019 through May 2021: 2,058 SEC filings across filing types; $326 million in combined maximum issuer offering amounts, not funds raised; and 17.8% of original U.S. Reg CF filings (437 of 2,459).

04 / LASTING IMPACT

What Endured.

The modernization addressed serious weaknesses in a compliance platform intermediaries relied upon for their issuers’ securities disclosures. In addition to Form C preparation, the business supported high-volume annual reporting and reusable partner-funded products. The company was subsequently acquired.
